LEAN WORKSHOPS

Problem Solving Workshop

Every organization has them: problems that keep coming back. The same malfunction, the same complaint, the same discussion in meetings. Not because people aren’t doing their best, but because the approach stops at the symptom. The machine is running again, the customer has been appeased, the meeting is over. And three weeks later, the problem is back on the agenda. Solving structural problems starts with using the right method for the right type of problem.

What will this training bring you?

You know where the real problem lies. Not the symptoms, but the root cause. No more gut feelings—just structured analysis.
1
You know which method to use in each situation—from a quick 4C for day-to-day disruptions to a full A3 for recurring structural issues.
2
You’ll learn how to help others see things from a different perspective. Managers will learn how to coach their teams in problem-solving, ensuring that knowledge isn’t confined to just one person. The result? Fewer repeat errors, shorter turnaround times, and a team that embraces problems rather than avoiding them.

How the workshop is structured
‍‍‍

The workshop lasts two days and is available exclusively as an in-house training session for groups of at least six and no more than eight participants. This limit is not arbitrary: with more than eight participants, it is no longer possible to provide everyone with sufficient guidance in applying the methods to their own challenges.

Day 0: On-site Preparation
‍Prior
to the two training days, LMI trainers visit the workplace (Gemba). This visit has a specific purpose: to understand how day-to-day management currently operates, what issues are currently at play, and how the board meetings are structured. Based on these observations, the program is refined, and real-world examples from your organization are incorporated into the training. This ensures that Day 1 is immediately relevant.

Day 1

The morning is dedicated to the methods: PDCA, 4C, and the basics of Root Cause Analysis using the 5 Whys technique. The afternoon moves to the shop floor, where participants apply the methods directly to current problems. The day also begins with optimizing existing whiteboard discussions, so that the daily performance dialogue serves as a starting point for identifying and addressing problems.

Day 2

On Day 2 of the workshop, we will dive deeper into advanced techniques for solving more complex problems, complemented by essential skills that are indispensable here. We will work intensively with the Problem Solving A3 method, a powerful tool for structured problem analysis and problem solving.

Within the Problem Solving A3 we include:

  • Specific additional skills: Essential for effective use of the A3 method.
  • Advanced techniques: For in-depth problem analysis and devising robust solutions.
  • Practical examples of Problem Solving A3s: To see theory directly in successful applications.
  • Interactive exercises: Where you immediately put into practice the techniques learned.
  • Coaching team leaders and operators: Learn how to guide others in their problem-solving skills.

As a participant, you will also receive two valuable books:

  • Problem solving 101: a simple book for smart people
  • The A3 workbook: unlock your problem-solving mind (English, a practical exercise book full of commonly used techniques for A3 and problem solving).

These materials support your learning and provide a continuing reference for your continued development in problem solving.
